The custom CRM vs Salesforce question comes down to this: a package like Salesforce, HubSpot or Pipedrive gives you a proven system fast, while a custom CRM is built around your own sales process, data and integrations. For small teams with a standard pipeline, a package is usually the fastest and cheapest choice. A custom CRM becomes attractive when your process is unusual, when per-seat licenses scale painfully with headcount, or when the CRM needs to be part of a wider platform with scheduling, quotes and invoicing.
The short version:
- Package prices range from about $7 to $550 per user per month depending on vendor and edition (prices as of September 2026).
- For 20 users on a mid-tier edition, you quickly pay $10,000 to $25,000 per year, every year.
- Custom pays off mainly when your CRM has to work as one system with scheduling, quoting, ERP and a customer portal.
- Every major CRM now has AI built in, but AI only works as well as the data underneath, which is easier to control in a custom build.
Custom CRM vs Salesforce, HubSpot and Pipedrive: what do packages cost?
CRM stands for customer relationship management: one place to track companies, contacts, interactions, deals and appointments. What it costs depends on vendor, edition and number of users. Below are list prices as shown on each vendor's own pricing page on September 26, 2026, in US dollars.
| Vendor | Entry edition | Mid-tier | Top editions |
|---|---|---|---|
| HubSpot Sales Hub | Starter: $7 per seat per month | Professional: $90 per seat per month, plus $1,500 one-time onboarding | Enterprise: $150 per seat per month, plus $3,500 onboarding |
| Salesforce Sales | Starter Suite: $25 per user per month | Pro Suite: $100 (billed annually) | Core $195, Advanced $395, Max $550 (billed annually) |
| Pipedrive | Lite: $14 per seat per month (billed annually) | Growth $39, Premium $59 (billed annually) | Ultimate: $79 per seat per month (billed annually) |
Local currency pricing, tax, monthly billing and add-ons (extra contacts, AI credits, marketing modules) can change the total. Always check the vendor's site for a current quote.
What does a CRM package cost over three years?
A per-user monthly fee looks small, but it is a recurring cost that grows with your team. A worked example for 20 users, based on the list prices above:
| Vendor and edition | Per year (20 users) | Over 3 years |
|---|---|---|
| Pipedrive Growth ($39) | $9,360 | $28,080 |
| HubSpot Sales Hub Professional ($90) | $21,600 plus $1,500 onboarding | $66,300 |
| Salesforce Pro Suite ($100) | $24,000 | $72,000 |
Grow to 40 users and those numbers double. Integrations, implementation partners and extra modules usually come on top.
That does not make packages a bad deal. For what you get (hosting, updates, security, mobile apps, a marketplace of integrations) the price is often fair. But it helps to know where your break-even point with a custom system lies.
When is a custom CRM the better choice?
A custom CRM is not for everyone. It pays off when several of these apply:
1. Your sales process does not fit a standard pipeline. Think project-based sales with a technical site survey, multiple quote versions and scheduling of the work. Or a business where "customer" means a head office, twenty locations and a contract per location.
2. Your CRM must work with the rest of the business. If a closed deal needs to create a project, a schedule, purchase orders and an invoice, a standalone CRM tends to end in retyping. A custom system can treat CRM, quotes, scheduling and invoicing as one whole, connected to your accounting or ERP system.
3. Many users, simple needs. Field sales, technicians or account managers who only need their own customers and appointments. Paying for thirty full licenses feels wasteful.
4. You want to own your customer data and logic. No dependence on price increases or a vendor moving features to a more expensive tier.
5. You want AI on all your business data. When customer, order, project and support data live in one database you control, AI agents can work across systems.
A package remains the better choice if your team is small, your process is standard, you want to start this week, and you do not need custom integrations. For many young companies, Pipedrive or HubSpot Starter is perfectly fine.
What is the most customizable CRM?
Among packages, Salesforce offers the most customization, but deep changes usually require specialists and higher editions. HubSpot and Pipedrive are easier to use but less flexible in data model and workflow. The most customizable option is a custom CRM, because it is built around your process and you own the code.
What does it cost to build a custom CRM?
A custom CRM is a one-time investment plus hosting and maintenance. Indicative figures at roughly 100 euros per hour:
| Scope | What is included | Worked example |
|---|---|---|
| Core CRM | Companies, contacts, notes, deals, tasks, one integration | 15,000 to 30,000 euros |
| CRM with processes | Plus quotes, scheduling, documents, roles, reporting | 30,000 to 60,000 euros |
| Business platform | CRM as part of scheduling, invoicing, customer portal and AI | 60,000 euros and up |
Put that next to the three-year table above and you see why companies with 20 or more users and a process of their own take the comparison seriously. Be honest in the math though: custom needs maintenance, and you own the roadmap, so someone has to manage it. The broader cost model is in custom software development cost.
At Airflows we run a custom CRM ourselves, with companies, contacts, projects, quotes and appointments in one system. Clients get the full code and data under their own control.
AI in a CRM: what actually works?
HubSpot, Salesforce and Pipedrive all ship AI features. What delivers the most in practice, regardless of vendor:
- Automatic notes and summaries. A call or email thread is summarized and linked to the right contact.
- Follow-up signals. Which quotes are open without a response, which customer has not been contacted in three months.
- Data enrichment and cleanup. Finding duplicate records, filling missing fields from public company data or email signatures.
- Draft follow-up emails based on the history with that customer.
The limitation is the same everywhere: AI is only as good as the data. Duplicate contacts, half-filled notes and stale deals produce poor suggestions. An AI agent that needs to look across CRM, accounting and scheduling needs integrations that a package does not always offer. See what is an AI agent for how that works. And when customer data goes to a language model, you need clear terms on storage and training: see ChatGPT and GDPR for business use.
Migrating from a package to a custom CRM
If you move from HubSpot, Salesforce or Pipedrive to your own system, plan for:
- A full export, including notes, attachments and deal history. Check in advance what your package exports.
- Cleanup before import. Merge duplicate companies, archive dead deals.
- Rebuilding integrations with accounting, email and calendar.
- A short parallel run, so nobody is left without a system.
- Training and adoption. A CRM nobody updates is worthless, custom or not.
Frequently asked questions
Is a custom CRM cheaper than Salesforce?
It depends on team size and time horizon. For 20 users on Salesforce Pro Suite you pay $24,000 per year at list price, so a custom CRM with a one-time build cost can break even within a few years. For small teams with a standard process, a package is usually cheaper.
Is there a better CRM than HubSpot?
It depends on your situation. Pipedrive is simpler and cheaper for small sales teams, Salesforce is more extensive for large organizations. A custom CRM is better when your process does not fit a package or the CRM must form one system with scheduling, quoting and invoicing.
What are the downsides of HubSpot CRM?
The main downsides in practice are costs that climb quickly at higher tiers (Professional is $90 per seat per month plus one-time onboarding) and limited fit for unusual processes. It is a strong package for marketing and sales teams with a standard pipeline.
What are the top 3 CRM systems?
Salesforce, HubSpot and Pipedrive are among the most widely used CRM packages, each aimed at a different segment: Salesforce for large and complex organizations, HubSpot for combined marketing and sales, Pipedrive for straightforward pipeline management. The best choice depends on your process, team size and integrations.
